AI-Assisted Software Development Methodology
Core Philosophy
Human-owned architecture, AI-accelerated implementation — delivered in small, agile increments.
This methodology rests on software engineering fundamentals. It isn't built around whatever features a particular AI tool happens to offer. The human stays the architect, designer, and reviewer; the AI is a fast, capable partner that does the heavy lifting of implementation. Every decision that shapes the system stays with the human.
The shape of the work is agile, not waterfall. A coarse architecture is set up front, and after that the software grows feature by feature. Each feature is designed, built, tested, and committed as one self-contained increment — small enough that a person can stay genuinely in the loop the whole way through.
Key Principles
1. Human-Owned Architecture, AI-Assisted Design
- Every architectural and design decision is owned and approved by the human — at every level.
- The AI takes part in design: it analyzes, lays out options, surfaces trade-offs. It isn't kept out of the design step.
- The human stays in control by challenging and deciding — not by holding the AI back until the design is already finished.
- The coarse architecture — system boundaries, technology choices, integration strategy — is set up front. The design of each feature happens later, inside its own increment.
2. Small Increments, Continuously Validated
- The unit of work is one small, feature-sized increment — designed, built, and tested as a piece.
- Every increment passes a human review gate before it's committed. Nothing reaches the codebase ungated.
- How closely something is reviewed depends on what's at stake: critical components get close scrutiny, routine code gets a proportionate check.
- In critical components there are no black-box AI decisions — every one of them is understood and owned by the human.
3. Challenge and Rechallenge
- Whatever the AI proposes — analysis or design — gets questioned before it's accepted.
- The human asks for alternatives, pushes on edge cases, and calls for refactors until the result genuinely holds up.
- This is a back-and-forth dialogue, and it's where most of the quality comes from. It happens early — on analysis and design — before implementation effort is spent on a weak idea.
- The AI can be asked to review the work too — its own output or existing code — as an extra lens that catches what the human missed. But AI review supplements the human's challenge; it does not replace it.
- Final approval of every design and implementation decision rests with the human.
4. Model-Portable, Not Tool-Locked
- What the methodology depends on is prompting discipline and human oversight — not the proprietary features of any one tool.
- It travels across capable, large-context reasoning models. It isn't tied to a single vendor.
- Consistency comes from examples, templates, and a project rules file — techniques every modern assistant supports, none of them vendor-specific.
- And because the human carries the architectural coherence, no single model has to carry too much — so the method holds up as models change.
The Development Increment
This is the spine of the methodology — the part you spend almost all your time in. Once the macro-architecture is in place, the work settles into a steady rhythm of small increments, each one moving through the same loop.
Macro architecture, established once
Before any increments begin, the human sets the coarse architecture — the frame everything else is built inside. The AI helps think it through, but the human owns the result. It's meant to hold steady while the increments are built within it; it does get revisited, but deliberately, as a conscious decision, never by drift.
The split of work at this stage:
The human decides:
- System boundaries and component responsibilities
- Technology stack and major design patterns
- Integration strategy and external interfaces
- Performance and scalability requirements
- The security and compliance framework
The AI assists by:
- Exploring alternative approaches, so decisions are made against real options
- Researching and comparing design patterns
- Evaluating technologies and surfacing their risks
- Drafting the records of what was decided and why
The increment loop
Each feature-sized increment runs the same loop:
- Analyze — the AI analyzes the requirement against the existing codebase.
- Propose design — the AI proposes a design for the increment.
- Challenge — the human challenges the analysis and the design, asks for alternatives, and decides.
- Set constraints — before implementation begins, pin down what frames it: the increment's specification, the coding conventions and quality bar, the interfaces it must integrate with, and what "done" looks like.
- Implement — the AI implements the agreed design within those constraints.
- Iterate — refine the implementation: refactor, or loop back to re-analyze and re-design. Update documentation as the increment takes shape.
- Test — write tests for the increment, run them, and fix what they surface.
- Repeat — steps 5–7 cycle as many times as needed.
In practice the loop is anything but linear. Implementation regularly sends you back to rethink the design; tests regularly send you back to fix the implementation. And the tests come after the code they cover — this is implement-then-validate, not test-first.
The commit gate
The loop ends at a single judgment call. When the human is satisfied with the increment — and not before — the feature's code and its documentation are committed together. Nothing reaches the codebase any other way.
That gate is where the quality really comes from: one experienced person looking at a finished increment and deciding it's good enough. It's worth being honest about the implication — the method is only ever as strong as the judgment applied at this point.
Working With the AI
The loop is driven by prompting, and prompting well is most of the skill. The patterns below are starting points to adapt, not scripts to follow.
Design and analysis
- "Analyze this requirement against the existing codebase and propose a design."
- "Give me three different approaches to this, with trade-offs."
- "What edge cases and failure modes should this design account for?"
Implementation
- "Implement this design. Follow the structure and conventions in [exemplar file]."
- "Refactor this along [specific lines] while preserving behavior."
- "This approach isn't working — re-analyze and propose an alternative."
Consistency by example, template, and memory
Consistency across a codebase comes from showing the AI what good looks like — and from keeping the rules of the project always in front of it. Three techniques do the job, and they work best together:
- Examples — a known-good module, design document, or manual, kept as a reference. New work is asked to match it.
- Templates — a structured, reusable form for a recurring kind of artifact, which the AI fills in.
- Memory — a project rules file that the AI loads automatically and keeps in view on every prompt: coding style, conventions, architectural rules, the things to always do or never do. Unlike an example shown for a single task, these rules apply continuously without being re-stated.
Examples and templates show the shape of a specific artifact; memory carries the rules that apply everywhere. Used together they keep AI-assisted work consistent — and because every modern AI assistant supports all three, the habit carries over across tools and models rather than tying the method to one.
Challenge and review
- "Review this implementation for correctness, edge cases, and maintainability."
- "What are the weaknesses of this approach? What would you change?"
- "Does this stay consistent with [exemplar / the established pattern]?"
Quality and Validation
Quality is enforced at three levels, with depth proportional to risk:
- Architecture — design decisions are challenged before implementation begins.
- Implementation — every increment is reviewed by the human before commit; critical components are scrutinized closely.
- Testing — tests are written for each increment, with AI assistance, then run and fixed within the loop before the commit gate. Continuous integration runs them again on every commit, so an increment that passed locally can't quietly break something else. Performance-sensitive code is validated against its targets, not just its correctness.
"Continuous" here means at every increment — not someone watching over the AI's shoulder at every step. The review happens at the increment boundary: frequent enough to catch problems while they're still small, but not so constant that it becomes the bottleneck.
Documentation
Documentation isn't a phase that happens at the end — it's part of every increment. It gets updated inside the loop and committed together with the code it describes, so the two never drift apart.
Three kinds of documentation run alongside the work:
- Code-level documentation — docstrings, comments, and API documentation, written to a consistent standard so the codebase explains itself.
- Architecture decision records — a short, running log of the decisions made and the reasoning behind them, so the why survives long after the increment that produced it.
- Project and user documentation — design records and user-facing manuals, kept in step with the implementation as it changes.
The same techniques that keep code consistent — examples, templates, and the project's standing rules — keep documentation consistent too, instead of it being reconstructed, painfully, much later.
Success Metrics
Development velocity — more features delivered, and less time between a requirement and the committed, tested code that satisfies it.
Code quality — architecture and conventions that stay consistent across AI-assisted work, tests that genuinely cover it, a codebase that stays maintainable, and no critical defects reaching production.
Sustained coherence — architectural integrity that holds up across a large codebase over time, increment after increment, rather than eroding as the project grows.
Risk Mitigation
Quality control — the per-increment gate catches problems early, while the increment is still small and the context is still fresh. And because designs are challenged before implementation starts, weak ones rarely get that far.
Loss of system understanding — a real risk with AI-assisted work is that the human slowly becomes a reviewer of code they no longer truly understand. Human-owned architecture is the guard against it: because every structural decision is made — not just approved — by the human, the person leading the work keeps a genuine mental model of the system, not a vague impression of it.
Dependency on human judgment — the results are tied to the experience of the person in the loop. That's a deliberate trade-off, not an oversight: the method amplifies a strong architect rather than replacing one. It is not a shortcut to good software without senior judgment.
Tool and model dependency — because the method leans on prompting discipline and exemplars rather than any proprietary feature, it moves easily between capable models and survives their evolution. Switching the underlying tool means re-pointing the method, not rebuilding it.
How the Method Evolves
The methodology improves the same way the software does — incrementally, by reflection. Regular retrospectives ask what worked and what didn't: which prompts paid off, where the loop dragged, which exemplars and templates earned their place. New AI capabilities are folded in when they help, but only where they don't compromise the core — human-owned architecture, the per-increment gate, challenge and rechallenge. The principles are stable; the practice around them is expected to keep sharpening.
Where This Works Best
- Best with an experienced architect or senior developer leading the loop — the methodology amplifies judgment, it doesn't substitute for it.
- Fits teams comfortable with iterative review — the loop is a rhythm of design, build, review, commit; it suits people who'd rather work in small validated steps than in big batches.
- Suited to projects of any size, applied increment by increment — it has been proven on large, long-lived codebases.
- Works across technology stacks, since it depends on engineering discipline rather than language- or framework-specific tooling.
- Strongest where quality and maintainability matter — the per-increment gate and the challenge step earn their keep when shipping fast and shipping well are both required.
